Migrating from HubSpot to AI-First Email Step by Step

HubSpot is great if you’re running inbound marketing campaigns at volume. It’s overkill — and overpriced — if you’re using it as “a place to keep client contacts and see their emails.” This post is for the second case.

When migration makes sense

Migrate if: you’re paying $500+/month for HubSpot, you’re not using marketing automation features, your team is under 30, your work is mostly client-facing email + project tracking. Stay if: you have inbound marketing campaigns, deal pipelines, named-account workflows.

The 7-step plan

1. Audit your actual HubSpot usage — pull reports on which features are touched in 30 days. Most agencies discover they use <30% of what they pay for.
2. Export contacts and email history. HubSpot supports CSV + API export. Pull custom fields, tags, deal stages.
3. Map fields to the new tool’s schema. PrometheusMail’s import handles HubSpot fields directly; some custom fields need mapping.
4. Rebuild critical workflows. Anything you had as a HubSpot workflow (welcome sequences, internal tagging) needs to be rebuilt in the new tool.
5. Run dual for 2 weeks. Both systems live, syncing or being kept in sync manually. Catches data fidelity issues.
6. Cut over. Update your team’s muscle memory; archive HubSpot data; cancel paid plan (keep free if you might need historical reference).
7. Optional: keep HubSpot Free for marketing automation. Many agencies do this — paid features removed, free CRM kept as a backup.

Hybrid usage

If you have one team running campaigns and another doing client work, run both: HubSpot for marketing, PrometheusMail for client comms. Most modern AI email platforms can import contacts from HubSpot, so the data isn’t fully siloed.
